I want to tell you about a problem I've watched smart entrepreneurs fight for months.
They buy the AI subscriptions. They watch the tutorials. They write the prompts. They do everything they're supposed to do.
And the output still sounds wrong.
Not broken. Not useless. Just... off. Generic. Like a decent version of their brand written by someone who'd never actually met them.

After years of running a content company and creating content for entrepreneurs earning millions, I can tell you what's missing.

What I Figured Out This Week
A few weeks ago, I sat down to build something I'd never taken the time to build before.
I'm in a new chapter right now. Personally. In the business. I'm rebuilding my body. I'm relaunching my personal brand. I'm chasing a goal that many 36-year-olds might be too shy to admit. And I wanted to do this chapter differently. Not reactively. Intentionally.
So I built a context document.
Two of them, actually.
One for me: who I am as a person, an entrepreneur, a father, a builder.
And one for BIZBROS: what we do, who we serve, what's working, what's broken, where we're going.

And here's what I didn't expect: it wasn't just a productivity exercise. It was a clarity exercise.
Answering those questions... My real origin story. My relationship with money. What I believe about building a company. What I wish someone had told me ten years ago. I discovered thoughts I had but never put into words.
That clarity appeared right away!
The AI output started sounding like me. My copywriter (AI copywriter, that is!) had a standing brief she didn't need to read again and again.
The agents we're building at BIZBROS now have something real to work from.
I had more material than I thought. Most entrepreneurs do. I just never organized it.
So What Is a Context Document?
Let me be clear about what it's not first... because people confuse this constantly.
It's not a bio. A bio is a summary. Nobody makes decisions based on a summary.
It's not a brand guide. Brand guides tell you colors and fonts. They don't tell you how you think.
It's not a business plan. Business plans are future-focused. A context document is truth-focused... it captures what's already real.
Here's what it actually is:
A living intelligence layer. A document that captures who you are, what you've built, what you believe, how you make decisions, who your customer is, and how you sound.
When you feed it into AI tools, you stop getting generic output and start getting responses that actually sound like you. When you give it to a copywriter, they stop asking you to explain your voice... they already know it.
Think about it this way.
Imagine hiring a ghostwriter and handing them a paragraph about yourself. You ask them to write in your voice. What do you get back? Probably... Generic. Off-brand. Close but not quite right.
Now imagine you spent three hours with that writer. You told them your whole story... where you came from, why you built what you built, the failures, the wins, the things that still drive you, the way you actually talk to someone you trust.
What comes out of that second conversation is completely different.
A context document is that three-hour conversation. And once it exists, you never have to have it again. You just point people (and tools) to the document.
Why Your Business Needs One Right Now
I'm going to give you the five reasons this matters. Not theory! from direct experience running a content company and building this live.
1. AI tools are only as smart as what you give them.
This is the one most people miss. The tool isn't underperforming. The input is. When you prompt AI with a paragraph about your business, you get paragraph-level output. Give it your full story, your beliefs, your customer, your voice... the output quality shifts completely. The tool didn't change. The foundation did.
2. Your brand voice lives in your head... and it needs to get out!
Every entrepreneur I've worked with knows exactly how they sound in a real conversation. Confident, specific, real.
But when they sit down to write a caption or brief a team member, something gets lost.
A context document captures that voice once... and makes it available everywhere, forever. To your editor. Your copywriter. Your AI tools. Your future self when you're too tired to think clearly.
3. It's a clarity tool as much as a production tool.
This was the surprise for me. I didn't build my context document to save time. I built it to understand myself better... as an entrepreneur, as a leader, as someone trying to build something worth building.
Answering the hard questions on paper changes how you show up. In your content. In your conversations. In the decisions that actually matter.
4. It makes every person on your team faster.
New copywriter? Give them the context document. New editor? Context document. New team member who needs to understand what you stand for and how you operate? Context document.

How to Build Yours: 3 Steps, Starting Today!
I'm not going to make this complicated. Here's the process I used.
Step 1: Start with a conversation, not a blank document.
Don't open Google Docs and try to describe yourself. You'll write a LinkedIn bio and hate it. Instead, use an AI tool to interview you... one question at a time. Let the real stories come out.
The origin. The hard seasons. The decisions you're still not sure were right. The things that still drive you at 2am. Messy is fine. Real is essential.
Step 2: Go deeper than you think you need to.
Surface-level answers produce surface-level output. The most useful material is in the uncomfortable stories.
Your relationship with money. The moment you almost quit. What you wish you could say when someone asks what you do. I had to answer questions I'd never asked myself out loud.
That's exactly where the best material lives... not in the highlight reel, not in the polished version. In the truth underneath it.
Step 3: Organize it, version it, and use it everywhere.
Take the raw material and structure it: Identity, Story, Beliefs, Behavioral Patterns, Voice, Story Bank.
Call it V1. Feed it into your AI tools as a system prompt or standing context. Give it to your team. Every agent we build at BIZBROS now runs on this foundation. This newsletter ran through it before it went out. V1 doesn't have to be perfect... it just has to exist.
